Is it perhaps because many techniques do not have the desired impact with some team members and in certain situations? If so, why is that? Alongside many well-known causes, my new hypothesis is the lack of mandate clarification between team member and Scrum Master. You can find further details on this <a>here<\/a>.<\/p>\n\n\n\n<p>In this article, I would like to introduce you to the underlying attitudes associated with systemic questioning techniques. In my experience, this coaching technique can partially compensate in practice for the difficulty caused by missing mandate clarification.<\/p>\n\n\n\n<p>The aim of this article is to give you an overview of the attitudes and questioning techniques so that you can decide whether it makes sense for you to engage more deeply with this topic. To do this, I will highlight attitudes and the core of some key types of questions (there are certainly more), and provide practical examples that can be immediately helpful.<\/p>\n\n\n\n<p>Throughout the article, all person-related terms such as \u201cScrum Master\u201d are used in a gender-neutral way and always include all genders equally.<a id=\"_msocom_1\"><\/a><\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"1-woher-kommen-systemische-fragetechniken-482da592-b180-4b80-9044-6afd1c6fbbbe\">1. <strong><strong>Where do systemic questioning techniques come from?<\/strong><\/strong><\/h2>\n\n\n\n<p>Systemic questioning techniques have their roots in systems theory<sup data-fn=\"acb7e9e9-c135-4ca5-95c6-2aa33b9dd4de\" class=\"fn\"><a id=\"acb7e9e9-c135-4ca5-95c6-2aa33b9dd4de-link\" href=\"#acb7e9e9-c135-4ca5-95c6-2aa33b9dd4de\">1<\/a><\/sup> and family therapy<sup data-fn=\"10b6afa5-4623-4986-9c85-5a5dc1dbe20b\" class=\"fn\"><a id=\"10b6afa5-4623-4986-9c85-5a5dc1dbe20b-link\" href=\"#10b6afa5-4623-4986-9c85-5a5dc1dbe20b\">2<\/a><\/sup>. The development of systemic questioning techniques reflects a shift in psychotherapy away from a problem-focused approach toward a solution-oriented and resource-oriented one.<\/p>\n\n\n\n<p>The questioning techniques are designed to promote self-reflection and enable clients (in a project setting: team members and other people being questioned) to broaden their perspectives and thereby discover new options for action.<\/p>\n\n\n\n<p>To widen the clients\u2019 scope for action and ensure the effectiveness of specific questioning techniques, therapists (in a project setting: coaches or Scrum Masters) adopt various attitudes. The more authentically these attitudes are lived, the more likely it is that a process of insight will be triggered in clients using systemic questioning techniques.<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"2-was-sind-die-forderlichen-haltungen-dc21aef3-811a-489a-b276-9b1960040684\">2. <strong><strong>What are the helpful attitudes?<\/strong><\/strong><\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">2.1. <strong><strong>Constructivism<\/strong><\/strong><sup data-fn=\"1898cb45-8346-4a94-b607-7439737f329a\" class=\"fn\"><a id=\"1898cb45-8346-4a94-b607-7439737f329a-link\" href=\"#1898cb45-8346-4a94-b607-7439737f329a\">3<\/a><\/sup><\/h3>\n\n\n\n<p>This attitude states that people construct their own reality through experiences and interpretations. Everyone sees the world from their own experience and perspective. Multiple truths are therefore normal.<\/p>\n\n\n\n<p><strong><strong>In practice: Explore the other person\u2019s world by not knowing and not understanding<\/strong><\/strong><sup data-fn=\"72a6c8b4-da24-4a23-b3a7-4ad59d54cf27\" class=\"fn\"><a id=\"72a6c8b4-da24-4a23-b3a7-4ad59d54cf27-link\" href=\"#72a6c8b4-da24-4a23-b3a7-4ad59d54cf27\">4<\/a><\/sup><strong>.<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Can you give me some insight into&nbsp;<em>how you came to this view<\/em>? I\u2019d like to understand it.&nbsp;<br><em>(Italic parts can be adapted to your needs.)<\/em><\/li>\n\n\n\n<li>I\u2019m curious what\u2019s keeping you from being on time.<\/li>\n\n\n\n<li>I\u2019d like to understand how this could happen.<\/li>\n\n\n\n<li>Can you imagine trying that once?<\/li>\n<\/ul>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\">2.2. <strong>Circularity<\/strong><\/h3>\n\n\n\n<p>Circularity refers to the idea that everything in a system is interconnected and mutually influencing. Instead of looking at linear causes and effects, the focus is on feedback loops<sup data-fn=\"c010dd5b-f07a-42d3-9128-9ce1ae0f81c8\" class=\"fn\"><a id=\"c010dd5b-f07a-42d3-9128-9ce1ae0f81c8-link\" href=\"#c010dd5b-f07a-42d3-9128-9ce1ae0f81c8\">5<\/a><\/sup> and interplay<sup data-fn=\"7c400f62-2512-4ced-81f0-4c3cf6cc563b\" class=\"fn\"><a id=\"7c400f62-2512-4ced-81f0-4c3cf6cc563b-link\" href=\"#7c400f62-2512-4ced-81f0-4c3cf6cc563b\">6<\/a><\/sup> between members of a system. This helps to identify patterns and dynamics that influence behavior.<\/p>\n\n\n\n<p><strong>In practice: Recognize patterns<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>The more<em>&nbsp;team member A controls<\/em>,<em>&nbsp;<\/em>the more\/less&nbsp;<em>responds team member B with \u201eworking the rule\u201d,&nbsp;<\/em><br>and the more&nbsp;<em>team member A controls.<\/em>&nbsp;<\/li>\n\n\n\n<li>Whenever&nbsp;<em>everyone is late<\/em>,&nbsp;<em>the facilitator becomes unmotivated<\/em>&nbsp;and&nbsp;<em>everyone is even later.<\/em><\/li>\n<\/ul>\n\n\n\n<figure class=\"wp-block-image size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"1080\" height=\"409\" src=\"https:\/\/blogs.zeiss.com\/digital-innovation\/en\/wp-content\/uploads\/sites\/3\/2026\/04\/Systemische-Fragetechniken_Grafiken_ENGV.svg\" alt=\"\" class=\"wp-image-2816\" \/><figcaption class=\"wp-element-caption\"><em><em>Figure<\/em> 1: <em>Feedback loop \/ interplay<\/em><\/em><\/figcaption><\/figure>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\">2.3. <strong><strong>Observe everyone\u2019s reactions<\/strong><\/strong><\/h3>\n\n\n\n<p>This attitude encourages you to reflect on your own perceptions and resulting feelings as well as those of others and to use them as a source of information. It is about becoming aware that each person has their own perspective and their own reactions. By directing attention to reactions, you can question your own assumptions and perspectives.&nbsp;<\/p>\n\n\n\n<p><strong><strong>In practice: Use your focus consciously as an information source \u2013 \u201cEnergy flows where attention goes\u201c<\/strong><\/strong><sup data-fn=\"4e7f678b-dfc3-496d-bc42-64f5085036d8\" class=\"fn\"><a id=\"4e7f678b-dfc3-496d-bc42-64f5085036d8-link\" href=\"#4e7f678b-dfc3-496d-bc42-64f5085036d8\">7<\/a><\/sup><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>How do I feel about what I am seeing and hearing?&nbsp;<\/li>\n\n\n\n<li>How do other team members feel and react? (I am the observer of my own and others\u2019 reactions.)&nbsp;<\/li>\n\n\n\n<li>What you say evokes a&nbsp;<em>pleasant<\/em>&nbsp;feeling in me and I\u2019m&nbsp;<em>impressed<\/em>.&nbsp;<\/li>\n<\/ul>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\">2.4. <strong>Coachee and resource orientation<\/strong><\/h3>\n\n\n\n<p>Here the focus shifts to people\u2019s strengths and resources instead of just their problems. The basic idea is that everyone has abilities and potential to handle challenges. In systemic counselling, this view is used to encourage clients and strengthen their sense of self-efficacy.&nbsp;<\/p>\n\n\n\n<p><strong>In practice: Use your own resources to develop and try out solutions you feel capable of implementing<strong>.<\/strong>&nbsp;<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Explicit coaching: only the other person\u2019s interests and needs guide the coaching and its content.&nbsp;<\/li>\n\n\n\n<li>Implicit coaching: the Scrum Master coaches toward agile improvement even without a perceived need on the part of the team member (due to the missing mandate clarification we risk violating coachee and resource orientation and jeopardizing a good relationship with the team member).<\/li>\n\n\n\n<li>Every system (similar to a team) has the resources to solve arising problems<sup data-fn=\"21c0a2f7-b195-4068-9668-e8dad0ba4ada\" class=\"fn\"><a id=\"21c0a2f7-b195-4068-9668-e8dad0ba4ada-link\" href=\"#21c0a2f7-b195-4068-9668-e8dad0ba4ada\">8<\/a><\/sup><\/li>\n\n\n\n<li>The focus is on constructing solutions<sup data-fn=\"23461955-7748-4b0f-a005-bb68413a0a1c\" class=\"fn\"><a id=\"23461955-7748-4b0f-a005-bb68413a0a1c-link\" href=\"#23461955-7748-4b0f-a005-bb68413a0a1c\">9<\/a><\/sup><\/li>\n\n\n\n<li>Only each team member individually knows what actions they can imagine or are willing to try <br>\u2013 and that is respected!<\/li>\n<\/ul>\n\n\n\n<figure class=\"wp-block-image size-full\"><img decoding=\"async\" src=\"https:\/\/blogs.zeiss.com\/digital-innovation\/de\/wp-content\/uploads\/sites\/2\/2026\/04\/Systemische_Fragetechniken_Abbildung_2.jpg\" alt=\"Eine Gruppe von sechs multinationalen Gesch\u00e4ftsleuten unterschiedlichen Alters steht und sitzt um einen Holztisch in einem hellen Konferenzraum und f\u00fcgt gro\u00dfe, leuchtende, transparente Puzzleteile zusammen. Living them requires practice and effort. If participants in the conversation feel that the dialogue follows an artificial pattern, they may interpret it as inauthentic. Authentic implementation is an art in itself. Which way of implementing these fits you as a person?&nbsp;&nbsp;<\/p>\n\n\n\n<p>Now let\u2019s move on to the core of this article.<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\">3. <strong><strong>The systemic questioning techniques<\/strong><\/strong><\/h2>\n\n\n\n<p>In one sentence: it is always about asking, in an appropriate way, a question that refers to additional perspectives and thus enables the conversation partner to gain new insights.<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\">3.1. <strong>Circular questions<\/strong><\/h3>\n\n\n\n<p>This technique aims to illuminate the relationships and interactions within a system. A question such as \u201cHow do you think your&nbsp;<em>Product Owner (PO)<\/em>&nbsp;will react to your decision?\u201d makes perspectives and interactions visible so that patterns can be recognized.<\/p>\n\n\n\n<p><strong><strong>Goal: New information and thought processes through new perspectives<\/strong><\/strong><sup data-fn=\"ec4306ec-37c4-4897-a782-b3fa5234f53e\" class=\"fn\"><a id=\"ec4306ec-37c4-4897-a782-b3fa5234f53e-link\" href=\"#ec4306ec-37c4-4897-a782-b3fa5234f53e\">12<\/a><\/sup> <sup data-fn=\"d5f0cfcc-77ac-48f8-a4b8-0f64ab140c18\" class=\"fn\"><a id=\"d5f0cfcc-77ac-48f8-a4b8-0f64ab140c18-link\" href=\"#d5f0cfcc-77ac-48f8-a4b8-0f64ab140c18\">13<\/a><\/sup><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What would&nbsp;<em>other team members<\/em>&nbsp;say you could contribute to help&nbsp;<em>keep the timebox<\/em>?<\/li>\n\n\n\n<li>What would be a good outcome of&nbsp;<em>this Review for the stakeholders<\/em>, and what for the&nbsp;<em>developers<\/em>?<\/li>\n\n\n\n<li>What do you think it triggers in the team members when you influence&nbsp;<em>the estimates<\/em>? \u2013 addressed to the PO<\/li>\n\n\n\n<li>What would the&nbsp;<em>PO<\/em>&nbsp;say is the reason why all&nbsp;<em>stories weren\u2019t finished<\/em>? \u2013 addressed to developers<\/li>\n\n\n\n<li>What would you do in my place as&nbsp;<em>Scrum Master<\/em>?<\/li>\n<\/ul>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\">3.2. <strong>Exception questions<\/strong><\/h3>\n\n\n\n<p>These questions look for situations in which the problem does not occur or is less intense. They help identify resources and solutions. One example: \u201cWas there a time when the problem was less present? They can help explore new options and solutions. An example: \u201cWhat would be different if you could successfully handle this challenge tomorrow?\u201d<\/p>\n\n\n\n<p><strong>Goal:<\/strong> <strong><strong><strong><strong>Enable playful, non-threatening \u201ctest driving\u201d of behavior<\/strong><\/strong><\/strong><sup data-fn=\"c6231b25-1833-456a-b286-ae47a46a09fb\" class=\"fn\"><a id=\"c6231b25-1833-456a-b286-ae47a46a09fb-link\" href=\"#c6231b25-1833-456a-b286-ae47a46a09fb\">15<\/a><\/sup> <\/strong>(unrealistic experiments welcome!)<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What if, after&nbsp;<em>your next presentation, you were praised instead of criticized? What could be the reason for this unexpected behavior?<\/em><\/li>\n\n\n\n<li>Assuming this&nbsp;<em>\u201cworking to rule\u201d is a form of protest \u2013 what might it be directed against?<\/em><\/li>\n\n\n\n<li>If we imagine we&nbsp;<em>drop estimation entirely, what would be the consequences?<\/em><\/li>\n\n\n\n<li>Let\u2019s say we had&nbsp;<em>already determined the business value for all items \u2013 would that help you?&nbsp;<\/em><em>If yes, why and how?<\/em><\/li>\n<\/ul>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\">3.4. <strong><strong>\u201cWorsening\u201d questions (paradoxical questions)<\/strong><\/strong><a id=\"_msocom_1\"><\/a><\/h3>\n\n\n\n<p>\u201cWorsening\u201d questions deliberately exaggerate the problem or situation in order to gain new insights and perspectives. By answering these questions and then potentially doing the opposite, you explore the boundaries of the problem and identify possible resources or solutions. Keep in mind that a large portion of the derived \u201creverse conclusions\u201d will already be known. The difference comes from the few percent that are refreshingly new.<\/p>\n\n\n\n<p><strong>Goal: <strong><strong>Clarify how problems are created and maintained; the reverse conclusion shows how to get rid of the problem<\/strong><\/strong><\/strong><sup data-fn=\"c63e92a1-2c16-4812-bbb4-780566b2c417\" class=\"fn\"><a id=\"c63e92a1-2c16-4812-bbb4-780566b2c417-link\" href=\"#c63e92a1-2c16-4812-bbb4-780566b2c417\">16<\/a><\/sup><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Suppose we wanted to&nbsp;<em>multiply the number of our bugs<\/em>&nbsp;\u2013 what would we have to do?<\/li>\n\n\n\n<li>What would cause the conflict to escalate one hundred percent?<\/li>\n\n\n\n<li>What can we do&nbsp;<em>to significantly reduce story quality<\/em>? It creates comparatively high clarity.<\/p>\n\n\n\n<p>These questions help to quantify subjective perceptions (for you it\u2019s a 5, for me it\u2019s an 8) and make progress visible (earlier it was a 3, now it\u2019s a 6). They are useful for measuring change and setting goals.<\/p>\n\n\n\n<p><strong>Goal:<\/strong> <strong><strong><strong>Clarify information by ranking and quantifying degrees or intensities<\/strong><\/strong><\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>How satisfied are you with&nbsp;<em>the process, content, and outcome of the Planning<\/em>&nbsp;on a scale from 0 (extremely dissatisfied) to 10 (perfect)?<\/li>\n\n\n\n<li>Which of the features is the most complex and why? Which one is less complex? \u2026<\/li>\n\n\n\n<li>How high would the&nbsp;<em>team members<\/em>&nbsp;estimate your share of speaking time&nbsp;<em>in the Daily, in %<\/em>? Do you think that\u2019s fair? What would you prefer? Can you imagine trying out the attitudes and techniques? In my experience, it\u2019s like many things: with some practice and time, it becomes easier and the quality improves. Practice beats theory.<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Conclusion<\/strong><\/h2>\n\n\n\n<p>The successful use of systemic attitudes and questioning techniques depends on many factors. The challenge for the questioner lies in formulating questions in a way that suits the situation and feels authentic, while consciously adopting the described attitudes at the same time. Responding well to the answers is also an art in itself. This aspect would be a good topic for a follow-up article.<\/p>\n\n\n\n<p>Depending on the questioning technique, the demands on the person being questioned can be relatively high. Quantification, capacity for reflection, and empathy are required; creativity and expressive ability are also helpful.
